There was a period in this industry where being smart, believing in the technology, and showing up to the right events was enough to get most roles.

The market was moving. Capital was abundant. Companies needed bodies as much as they needed expertise. A candidate who could talk fluently about decentralisation, had attended a few hackathons, and had a general background in software or finance had a reasonable shot at roles that, in any other industry, would have required years of specific experience.

That era is over. And the shift has been more significant than most people have acknowledged.

What Changed and Why

The change was not sudden. It happened across two cycles and was driven by a combination of things that individually would not have been sufficient but together produced a real structural shift.

The market downturn of 2022 and 2023 forced companies to be much more selective. When headcount needed to be cut, the people with the deepest, most specific expertise were the hardest to replace and the most likely to stay. The generalists, however talented, were the first to feel the pressure.

At the same time, the problems the industry is trying to solve have become genuinely harder. Institutional adoption means compliance is no longer a nice-to-have. Regulatory scrutiny means legal is no longer something you can figure out as you go. High-profile exploits have made security a board-level conversation rather than a technical footnote. The infrastructure being built is increasingly critical, which means the cost of getting the team wrong has increased significantly.

And the talent pool, while growing, has not grown as fast as the demand for people with real depth in the specific areas that matter. Zero-knowledge proof systems. Smart contract security at protocol scale. Mechanism design. On-chain compliance. AI-native infrastructure. These are not skills you acquire in six months.

What the Market Is Actually Hiring For Now

The roles growing fastest in crypto are not the generalist ones. They are the ones that require something specific that most people do not have.

is the most acute example. The demand for engineers who can audit complex protocols, understand the full crypto-native attack surface, and build security functions that hold up under genuine adversarial pressure has been growing for years. The supply has barely moved. Companies are paying significantly above market to secure this talent and still losing searches to competitors who started earlier.

has followed a similar trajectory. The profile in demand now is not a lawyer who understands blockchain at a high level. It is someone who has worked directly with regulators, understands how DeFi products actually function at a technical level, and has built a compliance function under real pressure in a live regulatory environment. Those people are extraordinarily rare.

Protocol economics

has quietly become one of the most important functions in serious crypto companies. The teams that launched tokens without a genuine mechanism designer in the room paid the price. The industry learned from that at significant cost and the demand for people who can actually do this work, not advise on it, has risen accordingly.

AI and crypto convergence

is producing a new category of scarce talent. Engineers who understand both domains at depth are competed for constantly. The supply of people who can genuinely build at this intersection is extremely limited and will remain so for several years.

What This Means for Candidates

For people building careers in this space, the shift is actually good news if you have done the work.

The candidates who stayed during the quieter period, kept building, kept contributing, kept developing genuine expertise in something specific, are now in very high demand. The market is rewarding depth in a way it did not when enthusiasm was enough.

The ones who are finding it harder are the ones who positioned as generalists and are now competing in a market that has moved on from generalism. This is not a verdict on their potential. It is a signal about where to invest the next period of their development.

The most useful thing a candidate can do right now is identify the specific area where they have, or can build, genuine depth and commit to it. Not as a positioning exercise. As a genuine development priority. The market can tell the difference.

What This Means for Companies

The companies still writing job descriptions that describe a generalist in specific language are the ones with searches that run for six months and end in compromise.

The companies hiring well in 2026 have made a mental shift. They know that the person they need for a protocol security role and the person they need for an institutional BD role are not found through the same sourcing strategy, compensated on the same scale, or evaluated through the same process. They have built their hiring around what they actually need, not what the job description template suggests they should want.

They have also accepted something that took most of the industry a cycle to learn. The best people for the hardest roles are not actively looking. They are working, contributing, and occasionally open to a conversation with someone who has a genuine reason to reach out. Reaching them requires relationships, patience, and the kind of market knowledge that comes from being in this space every day.
